Unfortunately, employees don’t always do what you want them to do, in the way that you want them to do it! On the one hand, they act as if they are competent professionals, and on the other, they procrastinate, miss deadlines, and wait for instructions. They blame others when their work is unsuccessful. And worst of all, employees become defensive when you bring up this under-performance.
So, what to do? Structured performance management is your answer.
You need to begin by defining exactly what it is you’re trying to achieve and define objective measurements that you can communicate to your employees. This could result in a total re-evaluation of the organisational structure and stripping out some tasks/jobs that simply don’t add value (profit) to your business, and re-defining job descriptions throughout.
Create a robust appraisal system that will measure the behaviours desired, together with the performance levels expected of each role, and continually challenge through objective setting.
Don’t put it on the shelf! Performance appraisal should not be an annual activity that doesn’t measure achievement until the following year - it needs to become embedded through change management right into the heart of the organisation and visited regularly. Employees are a big financial investment and all financial investments should bring a return.
When you’ve defined your key performance indicators through the business, look to enforce positive behaviour/performance through reward and recognition schemes. Of course, negative behaviour will also need to be handled through your capability and disciplinary policies.
Performance management is about continually challenging the activities being carried out within the business to ensure that ‘financial’ performance objectives of the business are achieved.
